You Can't Beat the Bias, But You Can Win the Entity Game
You can spend months trying to move one position higher against IBM, Wikipedia, and Reddit. Or you can play the game almost nobody is deliberately playing yet ... becoming an entity machines can't stop associating with the subject.
There is a point in SEO where getting better at SEO stops being the smartest use of your time.
Not because SEO doesn't work.
Because you're competing in an environment where Google has already decided, to some degree, what kinds of results it wants.
I was looking at a SERP recently where three different glossary results connected to work I've done were appearing for the same search.
Different domains. Different implementations. Even somewhat different glossary architectures.
That caught my attention.
But then I looked at what was sitting above and around them.
IBM belongs there. It's the brand and primary entity behind the technology.
Another major manufacturer belongs there.
Wikipedia is Wikipedia.
Reddit increasingly seems to occupy a community-discussion position across an enormous range of searches.
You can spend months trying to move one position higher against that environment.
But why?
The Ranking Game Has Structural Bias
When SEOs talk about rankings, we tend to treat the SERP like an open competition. Ten blue links enter. May the best optimized page win.
That's increasingly a bad model for understanding what we're looking at.
Google isn't simply ranking ten interchangeable webpages. It's assembling a result set.
For many searches, that result set appears to favor particular roles:
- the primary brand or manufacturer
- authoritative reference sources
- community discussion
- major established publishers
- commercial sources
- independent specialist expertise
You aren't necessarily competing for ten positions. You may be competing for the handful Google is willing to allocate to your type of entity.
That's a very different game.
So Why Fight the Expensive Battle?
If positions one through three are effectively occupied by entities Google strongly prefers for that query class, why make displacing them the objective?
You might succeed. But that's a high-cost, low-gain strategy.
Meanwhile, there's another competition happening that most companies aren't deliberately participating in at all.
The entity game.
Search engines need to understand who you are. AI systems need to understand who you are. They need to associate you with subjects, products, expertise, people, organizations and other entities. They need corroborating evidence.
And unlike the mature ranking game, much of that territory is still surprisingly open.
Most People Don't Intentionally Win the Entity Game
This may be the biggest opportunity.
Companies still overwhelmingly think in webpages and keywords. Create the page. Optimize the title. Build links. Improve internal linking. Add schema. Move from position seven to position four.
Those things still matter. I do them too. But they're components of something larger.
Instead of asking: How do I make this page rank for this keyword?
Start asking: How do I make this entity unmistakably associated with this subject across the discovery ecosystem?
Now you're thinking about architecture differently.
Your website matters. Your other websites may matter. Your glossary matters. Your authorship matters. Your structured data matters. Your internal and external relationships matter. Your videos matter. Your citations matter. Your datasets matter. Your consistent terminology matters.
And critically, the independent evidence connecting all of those things matters.
You're no longer trying to create one winning webpage. You're creating enough consistent evidence that machines repeatedly reach the same conclusion about the entity.
Three Glossaries Were the Clue
That's what made the glossary SERP interesting to me.
Three results connected to work I've done were occupying the same search environment across three different domains. They aren't technically identical implementations. Two use our custom AS400 glossary architecture. Another was built differently and included work such as video and heavier heading optimization.
There are similarities, though: strong topical relevance, deliberate internal linking, connections between related content and properties, definition-oriented content, consistent subject expertise.
There may also be structured-data signals contributing to it. That's something worth testing rather than pretending I already know the answer.
But perhaps the more important observation isn't why those three individual pages ranked. It's that three separately established properties became credible enough around the same subject to appear together.
That's an entity architecture question as much as a ranking question.

The practical strategy is to identify which role is available to your entity type and compete within that allocation rather than against it.

Traditional SEO optimizes individual pages for individual keywords. Entity SEO asks a larger question: how consistently do machines associate this entity with this subject across all discovery surfaces? The inputs include content, structured data, authorship, internal and external relationships, citations, datasets, and cross-property signals ... not just title tags and links.
What does three glossaries in one SERP prove?
On its own, one SERP observation proves nothing definitively. What it suggests is that multiple independently-established properties around the same subject can co-occur in results ... meaning entity architecture across a portfolio may produce more total visibility than concentrating effort on a single domain. It's a hypothesis worth testing, not a concluded result.
Should I stop doing traditional SEO?
No. Traditional SEO still works and still matters. The argument is about where to direct strategic emphasis. Optimizing individual pages is a component of a larger entity strategy, not a replacement for it. The mistake is treating page-level ranking as the entire objective when the larger discovery game is increasingly what determines long-term visibility.
Stop Trying to Beat Google at Google's Favorite Game
I'm not suggesting rankings don't matter. I'm suggesting rankings aren't the entire objective.
If Google has structural preferences within a SERP, acknowledge them. Take the rankings available to you. Build excellent pages. Use traditional SEO aggressively where it produces returns.
But don't spend your entire strategy trying to defeat entrenched entities one keyword at a time.
There's a much larger discovery game developing around you. And many of your competitors haven't realized they're playing it yet.
You can't beat the bias. But you can win the entity game.
